Operational X-Ray
See the workflow before you change it.
An Operational X-Ray is a focused discovery engagement around one workflow. It turns a broad frustration into a map, a baseline and a decision about what to test.
What an Operational X-Ray is
An Operational X-Ray is a focused study of one workflow in your business: how it really runs today, where time and quality are lost, what it costs, and which improvements are worth testing first.
Who it is for
- Owners and operating leaders who know a process is slow or error-prone but can't yet say exactly why.
- Teams being asked to "use AI" who want to know where it would actually help — and where it wouldn't.
- Portfolio and integration teams who need a consistent view of how acquired businesses operate.
A useful starting point
You know that requests wait too long, handoffs lose detail or exceptions consume the day. You do not yet know which change would help. We agree one start point, one end point and an accountable workflow owner before observing the work.
Work with the people doing the job
Your team brings real cases, access to relevant records and permission to observe. We interview, follow handoffs and distinguish direct observations from reported experience. Sensitive information is excluded unless its use is agreed. Gaps remain questions, rather than becoming invented facts.
Measure the current process
We agree a useful measure, its unit, observation period and sample. A baseline may require a short manual count if your systems do not record it. We document waiting, rework, exceptions and customer consequences alongside averages.
Leave with a decision
The output is a comparison of practical options and, where justified, a scoped pilot proposal. A clearer handoff may beat an AI assistant. If the evidence is too weak or the likely benefit too small, more observation or no change may be the right recommendation.
What you receive
A practical record of one workflow
Deliverables are agreed to fit the workflow and the evidence available. There is no guaranteed return and no fixed package price.
- Current-state workflow map
- Every step, actor, system and handoff, validated with your team.
- Bottleneck and exception register
- Where work waits, loops or breaks, with the evidence behind each item.
- Systems and handoff inventory
- Which tools hold which information, and where it is retyped or lost.
- KPI baseline
- How the workflow performs today, with sample size, source and caveats.
- Opportunity assessment
- Process, software and AI options compared — including doing nothing.
- Scoped pilot proposal
- One recommended pilot with criteria, approver, stop conditions and rollback.
Not included
- A promise of savings. We report what the evidence shows, including when it shows little.
- Replacing your core systems.
- Legal or financial due diligence.
The Operational X-Ray is a proposed engagement model we are developing for validation. Scope and terms are agreed per workflow; we do not publish fixed pricing.
